為貫徹落實(shi)集(ji)(ji)團(tuan)公司2019年(nian)度工(gong)作會議精神,履行好(hao)強軍首(shou)責,推動高質(zhi)量(liang)發展。中國兵器工(gong)業(ye)(ye)集(ji)(ji)團(tuan)淮海(hai)工(gong)業(ye)(ye)集(ji)(ji)團(tuan)立足企(qi)(qi)業(ye)(ye)實(shi)際,認(ren)真展開(kai)各項(xiang)工(gong)作。班組是(shi)企(qi)(qi)業(ye)(ye)最小的細胞,是(shi)企(qi)(qi)業(ye)(ye)各項(xiang)措施落實(shi)落地的關(guan)鍵,高質(zhi)量(liang)發展,從(cong)班組建設(she)開(kai)始(shi)。 淮海集團十五分(fen)(fen)廠1502組(zu)(zu)(zu)(zu)(zu)作為企(qi)業的(de)(de)(de)(de)優秀班(ban)(ban)(ban)(ban)(ban)組(zu)(zu)(zu)(zu)(zu)和質(zhi)量(liang)信得過(guo)班(ban)(ban)(ban)(ban)(ban)組(zu)(zu)(zu)(zu)(zu),始終以問題為導向,大膽創新,務(wu)求(qiu)實效。規(gui)范(fan)班(ban)(ban)(ban)(ban)(ban)前會(hui),事(shi)事(shi)下(xia)好“及(ji)時雨(yu)”。將(jiang)班(ban)(ban)(ban)(ban)(ban)前會(hui)作為班(ban)(ban)(ban)(ban)(ban)組(zu)(zu)(zu)(zu)(zu)問題的(de)(de)(de)(de)曝(pu)光(guang)臺(tai),每日在(zai)會(hui)上(shang)(shang)將(jiang)班(ban)(ban)(ban)(ban)(ban)組(zu)(zu)(zu)(zu)(zu)在(zai)生產、質(zhi)量(liang)、安(an)全(quan)(quan)、現場管(guan)理(li)及(ji)其它(ta)方面存在(zai)的(de)(de)(de)(de)問題逐一(yi)(yi)進(jin)行“擊破式”曝(pu)光(guang),做(zuo)到(dao)會(hui)后(hou)馬上(shang)(shang)解(jie)決;每周利用(yong)(yong)(yong)一(yi)(yi)次班(ban)(ban)(ban)(ban)(ban)前會(hui)邀請(qing)分(fen)(fen)廠業務(wu)人員(yuan)(yuan)(yuan)開(kai)(kai)(kai)展“講規(gui)范(fan)、查隱患”活動,只有(you)曝(pu)出問題才(cai)能解(jie)決問題、解(jie)決問題才(cai)能使班(ban)(ban)(ban)(ban)(ban)組(zu)(zu)(zu)(zu)(zu)再上(shang)(shang)一(yi)(yi)個(ge)新臺(tai)階。梳(shu)理(li)班(ban)(ban)(ban)(ban)(ban)組(zu)(zu)(zu)(zu)(zu)工(gong)作流(liu)程,為零(ling)件“尋親”。從(cong)(cong)“班(ban)(ban)(ban)(ban)(ban)組(zu)(zu)(zu)(zu)(zu)長(chang)日工(gong)作流(liu)程”開(kai)(kai)(kai)始到(dao)梳(shu)理(li)出“兩長(chang)四員(yuan)(yuan)(yuan)”的(de)(de)(de)(de)崗位職(zhi)責,從(cong)(cong)為現場區域制(zhi)定(ding)責任(ren)人到(dao)為每一(yi)(yi)個(ge)零(ling)部件安(an)排專(zhuan)檢人員(yuan)(yuan)(yuan),真正(zheng)做(zuo)到(dao)人人有(you)事(shi)做(zuo),事(shi)事(shi)有(you)人管(guan)的(de)(de)(de)(de)“精(jing)(jing)密(mi)”班(ban)(ban)(ban)(ban)(ban)組(zu)(zu)(zu)(zu)(zu)。抓好工(gong)藝培訓(xun),從(cong)(cong)“源頭(tou)”開(kai)(kai)(kai)始。改變以往“開(kai)(kai)(kai)卷考試(shi)”模式,對操作工(gong)、專(zhuan)檢人員(yuan)(yuan)(yuan)進(jin)行閉卷考試(shi)。合(he)格后(hou)領取工(gong)藝,憑工(gong)藝領用(yong)(yong)(yong)量(liang)具上(shang)(shang)崗。誰合(he)格誰上(shang)(shang)崗、誰掙錢的(de)(de)(de)(de)競爭(zheng)模式,從(cong)(cong)源頭(tou)把關,打造一(yi)(yi)支一(yi)(yi)線(xian)的(de)(de)(de)(de)“虎狼之師”。開(kai)(kai)(kai)展“紅牌作戰(zhan)”,打好質(zhi)量(liang)提升戰(zhan)役。小組(zu)(zu)(zu)(zu)(zu)根(gen)據公(gong)司(si)2019年質(zhi)量(liang)指(zhi)標(biao),制(zhi)定(ding)出在(zai)產產品(pin)的(de)(de)(de)(de)工(gong)序良(liang)品(pin)率。為每一(yi)(yi)道工(gong)序制(zhi)作“紅色警(jing)示牌”并張貼在(zai)工(gong)藝架上(shang)(shang),讓操作工(gong)自己把握(wo)“度(du)”。并鼓勵操作工(gong)隨時與主管(guan)技術員(yuan)(yuan)(yuan)溝通,做(zuo)到(dao)讓分(fen)(fen)廠的(de)(de)(de)(de)《質(zhi)量(liang)考核辦(ban)法(fa)》在(zai)班(ban)(ban)(ban)(ban)(ban)組(zu)(zu)(zu)(zu)(zu)發揮正(zheng)激勵作用(yong)(yong)(yong)。提升精(jing)(jing)氣神,鼓足干勁“立標(biao)桿(gan)”。1502組(zu)(zu)(zu)(zu)(zu)的(de)(de)(de)(de)座右銘是“向身邊的(de)(de)(de)(de)第(di)(di)一(yi)(yi)名(ming)(ming)學習,向行業的(de)(de)(de)(de)第(di)(di)一(yi)(yi)名(ming)(ming)看齊”。小組(zu)(zu)(zu)(zu)(zu)作為公(gong)司(si)的(de)(de)(de)(de)優秀班(ban)(ban)(ban)(ban)(ban)組(zu)(zu)(zu)(zu)(zu),并以第(di)(di)一(yi)(yi)名(ming)(ming)的(de)(de)(de)(de)成績(ji)獲得“質(zhi)量(liang)信得過(guo)班(ban)(ban)(ban)(ban)(ban)組(zu)(zu)(zu)(zu)(zu)”榮譽(yu)稱號的(de)(de)(de)(de)“雙標(biao)桿(gan)”班(ban)(ban)(ban)(ban)(ban)組(zu)(zu)(zu)(zu)(zu),就要堅信我(wo)們是最(zui)棒的(de)(de)(de)(de)。我(wo)們做(zuo)到(dao)了(le)第(di)(di)一(yi)(yi)名(ming)(ming),就應該(gai)拿出第(di)(di)一(yi)(yi)名(ming)(ming)的(de)(de)(de)(de)姿態,真正(zheng)使全(quan)(quan)價(jia)值鏈體系化精(jing)(jing)益管(guan)理(li)戰(zhan)略在(zai)班(ban)(ban)(ban)(ban)(ban)組(zu)(zu)(zu)(zu)(zu)落(luo)地開(kai)(kai)(kai)花。 六分(fen)(fen)廠607組(zu)(zu)(zu)承擔著企業最(zui)精密產(chan)品的裝配任(ren)務(wu),工(gong)(gong)(gong)(gong)作(zuo)中,班(ban)(ban)組(zu)(zu)(zu)員(yuan)工(gong)(gong)(gong)(gong)始終(zhong)堅持(chi)“質(zhi)量(liang)第一(yi)(yi)”“質(zhi)量(liang)立企”的質(zhi)量(liang)意識,以(yi)質(zhi)量(liang)保進度,確保裝配一(yi)(yi)批(pi)、合(he)格(ge)一(yi)(yi)批(pi)、交驗一(yi)(yi)批(pi)。裝配練(lian)的就是“繡(xiu)花功夫”。對于607組(zu)(zu)(zu)而言,從裝前零件自(zi)檢開始,每一(yi)(yi)個細微環節都必須認(ren)真對待。生(sheng)產(chan)線上的每一(yi)(yi)名員(yuan)工(gong)(gong)(gong)(gong)嚴格(ge)按(an)工(gong)(gong)(gong)(gong)藝(yi)(yi)要求操作(zuo),熟知裝配工(gong)(gong)(gong)(gong)序控(kong)制要點以(yi)及(ji)預防措施(shi),能夠掌握并理解工(gong)(gong)(gong)(gong)藝(yi)(yi)。嚴格(ge)執行(xing)首件鑒定,同步做(zuo)好(hao)關鍵工(gong)(gong)(gong)(gong)序記錄,加強質(zhi)量(liang)信息反饋(kui),在(zai)班(ban)(ban)組(zu)(zu)(zu)質(zhi)量(liang)管理中推行(xing)“零疑(yi)慮”,杜絕問題(ti)產(chan)品流(liu)轉(zhuan)。針對班(ban)(ban)組(zu)(zu)(zu)人員(yuan)短缺現狀,推行(xing)半(ban)流(liu)水線生(sheng)產(chan)裝配作(zuo)業模式(shi),有(you)效緩解因生(sheng)產(chan)任(ren)務(wu)量(liang)大(da)而制約(yue)產(chan)出的問題(ti)。針對離(li)心(xin)測試周期(qi)長的瓶頸問題(ti),采取“三班(ban)(ban)倒”工(gong)(gong)(gong)(gong)作(zuo)制,為后(hou)續裝配生(sheng)產(chan)節省出充分(fen)(fen)時間今年,班(ban)(ban)組(zu)(zu)(zu)將通過回收包裝桶降低部分(fen)(fen)原材料(liao)費(fei)用(yong),通過噴碼機代替人工(gong)(gong)(gong)(gong)噴標(biao)記的作(zuo)業方(fang)法實(shi)施(shi)精益(yi)改善(shan)。 二分廠(chang)204組(zu),青工人數占85%,是一(yi)支年輕又充滿戰斗力(li)的(de)團(tuan)隊(dui)。班組(zu)主(zhu)要承擔公司重(zhong)點產品零(ling)件生產及科研試制的(de)機加任(ren)務,他們(men)重(zhong)任(ren)擔得下來(lai),硬骨頭啃得下來(lai),總結出了(le)履(lv)行強(qiang)軍首責的(de)“30字箴言”。鼓(gu)士氣(qi)、增信心(xin)。“個人因團(tuan)隊(dui)而(er)精彩,團(tuan)隊(dui)因個人而(er)強(qiang)大”這是204組(zu)的(de)“信條”。通過(guo)廣開言路、集 思廣益(yi)(yi),完成(cheng)(cheng)任(ren)務、提高(gao)收入(ru),大家認可、獲(huo)得(de)榮譽,鼓舞了(le)士(shi)氣、增強了(le)信心(xin)(xin)。講安全(quan)(quan)、保平(ping)安。安全(quan)(quan)連著你我他,安全(quan)(quan)工(gong)(gong)作堅(jian)持(chi)“一日(ri)三查(cha)”,充(chong)分(fen)(fen)(fen)利用(yong)班(ban)前會,持(chi)續開展安全(quan)(quan)教育(yu)培訓、安全(quan)(quan)事故警示(shi)教育(yu)、崗(gang)位危險因素辨識等(deng)(deng),堅(jian)持(chi)安全(quan)(quan)從細微做(zuo)起、從小事做(zuo)起,人(ren)人(ren)參(can)與班(ban)組(zu)的(de)(de)安全(quan)(quan)管理。抓(zhua)質(zhi)(zhi)量(liang)、嚴(yan)(yan)(yan)要求。處(chu)理好“質(zhi)(zhi)”與“量(liang)”的(de)(de)關系,做(zuo)到(dao)第(di)一時間(jian)發(fa)(fa)現問題、解(jie)決問題。嚴(yan)(yan)(yan)格執行“自檢(jian)自控”,堅(jian)持(chi)“人(ren)人(ren)零失(shi)誤、道(dao)道(dao)嚴(yan)(yan)(yan)把關、發(fa)(fa)發(fa)(fa)做(zuo)精(jing)品、時時謀改(gai)善”,嚴(yan)(yan)(yan)禁不(bu)(bu)合(he)格品流入(ru)下道(dao)。學精(jing)益(yi)(yi)、降成(cheng)(cheng)本(ben)。積極響應公司“成(cheng)(cheng)本(ben)中心(xin)(xin)向(xiang)利潤中心(xin)(xin)轉變”的(de)(de)新要求,重(zhong)點圍繞分(fen)(fen)(fen)廠下達的(de)(de)刀具、工(gong)(gong)具、夾具、量(liang)具等(deng)(deng)重(zhong)點成(cheng)(cheng)本(ben)嚴(yan)(yan)(yan)格控制(zhi),根(gen)據(ju)零件(jian)排(pai)產(chan)生(sheng)成(cheng)(cheng)工(gong)(gong)具需求計劃,建立班(ban)組(zu)明細和個(ge)人(ren)領(ling)用(yong)臺賬(zhang),做(zuo)到(dao)廢舊利用(yong),少(shao)領(ling)少(shao)用(yong)。找瓶頸、提效率(lv)。充(chong)分(fen)(fen)(fen)利用(yong)班(ban)組(zu)設備資(zi)源,不(bu)(bu)斷挖(wa)掘(jue)技能帶頭人(ren)、業務骨干的(de)(de)優勢,通(tong)過優化加工(gong)(gong)方案(an)、平(ping)衡工(gong)(gong)序節拍(pai)、改(gai)進工(gong)(gong)藝(yi)流程等(deng)(deng)方式(shi),實現零件(jian)在班(ban)組(zu)內的(de)(de)封(feng)閉式(shi)、單元化生(sheng)產(chan),有效減少(shao)工(gong)(gong)序間(jian)周轉,提高(gao)生(sheng)產(chan)組(zu)織(zhi)效率(lv)。
